The Success Initiative

When an account's problems pile up, gather everything open into one scoped, signed, time-boxed engagement and run it to steady state in seven to thirty days. The manual, and the tracker that keeps the clock.

Why it matters

The Business Review is the motion that grows an account. This is the one that keeps an account from leaving when its problems have piled past what the day-to-day can absorb. Customer Success gathers everything open — cases, projects, escalations — into one scoped, signed, time-boxed engagement, and runs it until the customer confirms every challenge identified is resolved. On the Operating Model’s grid it is tactical and proactive: the signal may be reactive, but the offer is ours to make before the customer asks. On the Customer Journey it is moment 23, touching milestone 09.

What’s inside

Defined. What a Success Initiative is and is not; where it sits on the grid and on the journey; the one sentence it comes down to.

When to call one. Four triggers — critical mass, operations turning Red, an executive escalation, the calendar — and three kinds of exception: difficulty, complexity, ambiguity. When to run a different play instead.

Open: the call and the page. The structured call — set the stage, past, present, future, recap — and the one-page scope of work both sides sign.

Run: evaluate, assess, synthesize. Root cause, business impact, options with a recommendation. The tracker: a condition, an owner on each side, and dated dispositions, newest first. The weekly call.

The clock: 1-3-7, and the critical path. The same day, three days, seven days, for every reactive item; and the immediate plan of action a critical escalation needs.

Close: the customer says so. Written confirmation, the recap, the hand-back to the tier’s touch, and the thirty-day watch. What to do when it will not close.

Who does what, at every tier, and is it working. Success responsible, every other function accountable for its part; the play at the dedicated, shared and digital tiers; four measures; the checklist.

How to use it

Read the manual once. When a trigger fires, hold the structured call, then open the tracker: fill the Scope tab and have both leads sign it. Put every item in scope on the Tracker and keep the 1-3-7 dates on the reactive ones. Walk it in the weekly call, red items first. Close only when the customer confirms, and log every initiative on the Book tab so the four measures add up across the year.

Provenance

Run as the “Success Engagement” — internally the Heal Desk — in 2017 and 2018 as Senior Director of Customer Success at a hospitality-software company in the Vista Equity portfolio, where three or more open cases flagged an account for it automatically; carried to a managed file transfer and network management software company in 2018; named “Success Initiatives” in the partnership framework of a financial services software company in 2020. Rebuilt here as a Juan.co play: the trigger, the one-page scope and the tracker generalized, the 1-3-7 standard as the clock, and a critical path, the close and the measures written out.
